How we work
How we work: agree clearly, do the work, leave a system that keeps going
The consultant does what we agreed, the back-office system locks the way of working in, and the numbers prove the result.

90-day setup plan for clinics already open
When the clinic is already open and you want to change how the whole team works, we use this 90-day plan. New-clinic setup, paperwork, marketing and sales closing are agreed job by job following the steps above.
| When | The consultant does | System switched on | The clinic gets |
|---|---|---|---|
| Week 0 | Talk with the owner, agree the ground rules (confidential, neutral, the owner listens to the results) and build the shop profile. | Create the shop from a template, connect LINE OA | Shared goals agreed |
| Weeks 1–2 | Move bookings from the notebook and chats into the system; 30-minute front-desk training. | Booking and LINE reminders, baseline collection | The front desk stops phoning people (quick win) |
| Weeks 2–4 | Audit: survey, interviews, on-site observation, scored across 7 areas. | Anonymous survey and problem reports | The owner sees the real shop for the first time |
| Week 4 | One-to-one results with the owner, choose 2–3 issues, then brief the team. | Audit report | The 90-day plan |
| Weeks 5–8 | Write shift duties, checklists and manuals with the team; pick a neutral lead. | Shifts, checklists, manuals, post-service follow-ups | The owner stops phoning to check on the shop |
| Weeks 8–10 | Guide the queue and commission conversation to agreement; try the rules in the simulator in front of the team. | Queue, commissions, close of day | The queue and money arguments stop |
| Weeks 10–12 | Train the in-shop system owner, repeat the audit, compare before and after. | Reports and KPIs, approvals through leads | A shop that runs itself, with numbers to prove it |
| After 90 days | Monthly follow-up (if purchased) | Monthly system plan continues | The system stays in use |

7 principles we use to bring a shop onto the system
- Start from what the shop already does; don't change tools and ways of working at the same time
- Win quickly within 14 days; the first thing must show results fast and everyone must like it
- Staff must benefit before the owner does
- Measure before changing; collect a baseline for the first two weeks
- Do money and queues later, and through conversation with the team
- One person in the shop owns the system
- Move decisions from the owner's head into rules
The quick win fits the shop, it is not always LINE reminders
A shop with no booking system starts with bookings and LINE reminders. A shop that already has reminders starts with shift duty cards, checklists and a close-of-day summary to the owner on LINE, or a "My earnings" page staff see daily, without any retyping.
The vacation test
Near the end of the plan the owner tries 3 days off. We measure the items that still needed the owner, plus bookings and revenue against before the break, then summarise what is still to fix. It is the test that the shop really runs itself.
